Where it stands
The rest of this site describes the product as it will be when its first phase, a proof of concept that runs on your own machine, closes. This page is the only one that says what is built today and what is still coming. It is updated by hand at each exit check; this version reflects the repository on 26 October 2026.
How to read this page
The first phase is built in six increments, 0a to 0f, each with exit criteria written before it was built. An exit check tests each criterion against the code, with the automated tests and a demo performed by hand, and is recorded in the repository as docs/0a-exit-check.md and onward.
- Built and verified means it passed an exit check.
- Built means it is in the product and covered by its tests, but its exit check is not recorded yet, or it was fixed after the check found it missing.
- Coming means it is not built yet.
0a: the core runs
Exit check recorded on 24 October 2026. Every criterion passed.
-
Local run, organizations, and people
Built and verifiedOne command starts the application on a fresh checkout; a setup page creates the first organization and admin; members are invited with roles.
-
Models, keys, and cost
Built and verifiedOne gateway with OpenAI, Anthropic, and OpenAI-compatible adapters; keys encrypted per organization; every call recorded with its cost or as unpriced; a restricted call to a third-party provider refused before anything leaves. Probing a local model server was not exercised on the checking machine.
-
Jobs, plugins, audit, and isolation
Built and verifiedScheduled jobs with progress, plugins discovered and installed per organization, the audit log, and the isolation tests against a real database.
0b: knowledge in, approved, and searchable
Exit check recorded on 24 October 2026. Every criterion passed.
-
Uploads, shared folders, and manual entries
Built and verifiedDocuments are extracted, split into passages, and queued for review.
-
Review and approval
Built and verifiedApprove, reject, annotate, or correct; bulk approve that still records one decision per document.
-
Search with citations
Built and verifiedSearch returns approved content only, each hit with a complete citation; a labeled reviewer mode includes unapproved content and cannot be cited.
-
The application's look
Built and verifiedThe product's own tokens, navigation, and shared components on every page.
0c: real sources, continuous sync, and retrieval evaluation
Exit check recorded on 25 and 26 October 2026. Every criterion passed. Confluence was checked against recorded copies of a Confluence Cloud space's responses, because no live account was available, and the search deadline was measured by hand for full-text search.
-
Confluence, websites, and spreadsheets
Built and verifiedConfluence Cloud spaces and public websites sync on a schedule; spreadsheets keep their rows and columns when cited.
-
Re-review on change
Built and verifiedA changed source waits for re-review while the approved version stays in use, flagged; a title-only change creates no new version.
-
Retrieval evaluation
Built and verifiedStandard search-quality and speed measures per run, with a gated comparison before a change to chunking or embeddings is confirmed.
-
What the check found missing
BuiltSmall additions to the interface between knowledge and workbench, a record of whether a sync was live or replayed, and the website passages in the evaluation suite, added after the check.
-
Smaller defects from the check
ComingSearch naming an approver by identifier, and the other small defects the check listed, are fixed in 0f.
0d: the workbench through requirements
Exit check recorded on 26 October 2026, with the demo performed against a real model. Nine of twelve criteria passed; three failed and have since been built, and are verified again at the next check.
-
Initiatives, framing, discovery, and requirements
Built and verifiedFindings with citations, a conflict recorded as an open question with both passages, gaps with coverage counts, and requirements each with a citation or an assumption.
-
Versions, staleness, and the merge view
Built and verifiedHand edits as new versions; a changed document makes the requirement set stale within one check; the merge view shows conflicts element by element; the interface between the knowledge side and the workbench fixed at its first stable version.
-
Ready marks on the stage page
BuiltThe check found no screen that records a ready mark. The stage page now has one for the reviewer and one for the owner's self-check.
-
The three responses, in full
BuiltThe check found regenerate failing for discovery findings, no agent help in the merge view, and no screen that starts a regeneration chain. Regenerating now keeps each element's identifier, merge has the agent's help, and the overview and the stale badge start a chain of regenerations.
-
A cancelled run's draft
BuiltThe check found the stage workflows drafting only at the end, so a cancelled run had nothing to salvage. Drafts now stream as they form.
0e: design, mockup, handoff, and the reference initiatives
Built and covered by tests; the exit check is not recorded yet. A first scripted end-to-end run on 25 October 2026 stopped at wireframes, because one provider rejected the shape of the screen specification; the specification is now sent in a form that provider accepts, and the full run to the bundle is part of the exit check.
-
Design systems
BuiltImported from a token file, a Figma variables export, or by hand, with the theme map confirmed and contrast checked.
-
Flows, wireframes, UX, and visual design
BuiltEach stage producing its artifact, with screens rendered from tokens only and viewers for each.
-
The mockup and its walkthrough
BuiltA sandboxed, clickable mockup that exports as one offline HTML file, with an annotated walkthrough.
-
The handoff bundle
BuiltBacklog with Given, When, Then scenarios, a bundle validated against its schema, citations resolved at export, and a read-only seat for engineering.
-
Evaluation and spend
BuiltThe reference initiatives with metrics and a judge, the comparison of two runs, and spend per initiative.
-
Pointing at a rendered screen to change it
ComingSelecting an element on a rendered screen to edit it, and notes anchored to an element that feed the next draft.
-
The 0e exit check
ComingEvery criterion checked, with the full scripted run from sources to the bundle.
0f: interviews, guides, the second client, and the close of the phase
In progress. Nothing in 0f has an exit check yet.
-
The local embedding service
BuiltAn optional container with a small open embedding model, connected from the command line or from Models and keys, so search matches meaning with no hosted key.
-
This site
BuiltThe marketing site, its captures from the seeded application, its journeys, and this page.
-
Stage interviews
ComingShort rounds of questions before each stage drafts, answered in the run panel and recorded on the version. The pictures of them on this site are design renders, not pictures of the application.
-
Stage pages and the overview
ComingEach stage page opening on its current output, and the overview's stage cards grouping outputs and counting gaps.
-
Export profiles and planning prompts
ComingThe bundle written in the folder layouts of spec-driven methods, with a prompts folder for engineering's planning.
-
The guides
ComingUser, administrator, and technical guides, the reader's guide for engineering, and the presenter's script for the fictional energy retailer's demo.
-
The second fictional client
ComingThe mortgage finance company's corpus, its scripted run and demo script, and a comparison of the two clients' scores.
-
Small defects and a faster browser suite
ComingThe defects the first scripted run and the 0c check logged, and the browser tests split across workers.
-
The demo-stage deployment runbook
ComingThe product on one UK or EU virtual machine behind TLS, with backups and a restore drill, exercised once. The last item of the phase.
After the first phase
Later phases change where the same product runs and what it connects to, and are not described elsewhere on this site: a hosted deployment for one client in the UK or EU, single sign-on switched on with your identity provider and enterprise model endpoints, hardening for many organizations on one hosted deployment with plugins in their own processes, SharePoint and Confluence Server connectors, and, beyond the first version, tracker integrations and shared editing of an initiative.
